AI—AI systems designed for a single industry and deeply integrated into its workflows.

While the race to build frontier foundation models demands billions of dollars, massive compute and years of research, Vertical AI is a different game. Success comes from understanding an industry better than anyone else, training models on proprietary data and embedding them into real business operations.

With 1.4 billion people, one of the world’s largest digital economies and deep expertise across industries like healthcare, manufacturing, finance, agriculture and legal services, India is uniquely positioned to build these systems.

The opportunity isn’t to compete with OpenAI and Anthropic to build frontier models but to outperform their models in specific use cases.

It’s to build the AI that hospitals, insurers, manufacturers, banks and governments rely on every day.

That’s where India’s next generation of AI companies and intellectual property will be created.

Why India Has an Advantage

Every country has its strengths.

The US has frontier AI research, access to enormous capital and some of the world’s largest compute infrastructure.

Taiwan dominates semiconductor manufacturing.

South Korea built world-leading electronics companies.

India’s advantage is different.

We have one of the world’s largest user bases, millions of businesses, and an incredible diversity of real-world workflows.

That gives us something equally valuable: proximity to problems.

Every day, hospitals generate clinical data.

Factories optimize production.

Banks process millions of transactions.

Insurance companies settle claims.

Governments deliver public services at enormous scale.

These aren’t just industries.

They’re opportunities to build AI that understands their workflows better than any general-purpose model ever could.

Economics Favour Vertical AI

Building a frontier LLM has become one of the most capital-intensive technology projects in history.

Training costs now run into tens or even hundreds of millions of dollars, excluding ongoing infrastructure and inference costs.

Today, that race is realistically limited to a handful of companies with exceptional access to capital and compute.

Vertical AI changes the economics.

Instead of training a model that knows everything, companies can build models that know one industry exceptionally well.

They can start with open-source foundation models, fine-tune them on proprietary datasets, integrate them into enterprise workflows and create value much faster.

The barrier isn’t compute.

It’s domain expertise.

Where the Real IP Lives

Many people assume the model itself is the moat.

It usually isn’t.

The real moat is the combination of:

Proprietary industry data

Deep domain expertise

Workflow integration

Customer relationships

Continuous feedback loops

Anyone can download an open-source model.

Very few companies have years of hospital records, manufacturing data, insurance claims or legal documents that can continuously improve an AI system.

That’s the intellectual property that compounds over time.

How Vertical AI Companies Will Be Built

The opportunity isn’t for every company to build its own LLM.

The opportunity is for one company to build the best AI for an entire industry.

Imagine:

• A healthcare model that hospitals around the world trust for clinical documentation and decision support.

• A manufacturing model that optimizes production across thousands of factories.

• An insurance model that automates underwriting and claims processing.

• A legal model that understands regulations, contracts and compliance.

Each becomes the intelligence layer for its industry.

Instead of selling software to consumers, these companies sell AI infrastructure to enterprises.

Distribution Matters More Than the Model

These businesses don’t need viral consumer adoption.

Their customers are enterprises.

Hospitals.

Banks.

Manufacturers.

Insurance companies.

Governments.

The winning companies won’t necessarily have the smartest models.

They’ll have the best distribution, the deepest integrations and the strongest customer relationships.

The AI becomes invisible.

It simply makes every workflow faster and better.

This Is Already Happening

We’re already seeing early signs of this shift.

Healthcare AI is being trained on local clinical workflows and multilingual patient interactions.

Financial institutions are deploying AI for underwriting, fraud detection and compliance.

Manufacturers are using AI for predictive maintenance and quality control.

Agriculture companies are building multilingual assistants that help farmers make better decisions.

These aren’t generic chatbots.

They’re Vertical AI products designed for a single industry.

Challenges

Vertical AI isn’t easy.

It depends on access to high-quality proprietary data.

It requires deep domain knowledge.

Enterprise sales cycles are long.

Privacy, regulation and trust matter far more than in consumer AI.

But these are execution challenges—not technology limitations.

And they’re precisely the kinds of problems strong companies solve.

Build in India. Sell to the World.

Building for India doesn’t mean building only for India.

A healthcare AI developed in India can be deployed in hospitals across Europe, the Middle East or the US.

A manufacturing AI built for Indian factories can optimize production lines anywhere in the world.

The workflows change. The regulations differ.

But the underlying problems are remarkably similar.

The best Vertical AI companies won’t export because they’re Indian.

They’ll export because they’re simply the best at solving a specific problem.

We Help Founders Find Signal

Every startup starts with a guess.

Guido

Every startup starts with a guess. Everything else is noise. Friends saying your idea is brilliant is noise. Investors saying, “Keep us updated,” is noise. Social media engagement is almost always noise.

The market only produces one kind of signal that matters: people changing their behaviour because what you’ve built makes their lives meaningfully better.

The first place we look for signal is demand. People are remarkably good at describing problems they don’t actually care enough to solve. Real demand looks different. People are already spending money, building workarounds, wasting hours every week, or living with constant frustration.

A startup doesn’t create demand; it discovers it. If nobody feels the pain today, it’s unlikely they’ll suddenly feel it after your launch.

The second question is whether the idea is actually worth building. Sometimes founder imagines a future where technology catches up to their vision. Great founders ask a more practical question: Can we build something valuable with today’s technology and the resources we have?

The best startups aren’t impossible ideas. They’re ideas that have just become possible. Timing is often a bigger advantage than originality.

Then comes competition, something often misunderstand. Many hope there won’t be any competitors because they believe that means they’ve found white space. Usually it means one of two things: either the opportunity is genuinely overlooked, or customers don’t care enough for anyone to pursue it. Most often it’s the second.

Competition is evidence that demand exists. The real question isn’t whether competitors are present. It’s whether you understand customers well enough to build something they’ll choose instead.

Another signal has nothing to do with the market. It comes from the founder.

Why are you the right person to build this company?

Not just because you’re passionate. Passion is common. Every founder says they’re passionate. We’re looking for something harder to replicate. Maybe you’ve spent years inside the industry and understand problems outsiders can’t see. Maybe you’ve lived with the problem yourself. Maybe you have unusual technical expertise, privileged access to customers, or relationships that create a distribution advantage. When people hear the idea, the reaction should feel almost inevitable: Of course they’re building this.

Finally, we ask whether solving this problem creates a company worth building. Startups require extraordinary commitment. If you’re going to spend the next decade obsessed with one problem, it should matter to enough people that success changes something meaningful.

None of these questions can be answered from a conference room. They have to be answered in the market.

That’s why we encourage founders to ship an MVP long before they’re comfortable. The MVP isn’t valuable because it’s small. It’s valuable because it ends speculation. The moment real users interact with your product, assumptions start turning into evidence. Every week you delay shipping is another week you’re learning from yourself instead of your customers.

For the same reason, we encourage founders to talk about their ideas early and often. Many worry someone will steal them. Almost nobody does. Ideas are abundant; committed execution is extraordinarily rare. Conversations are not dangerous-they’re efficient.

If ten customer conversations weaken your conviction, you’ve saved yourself two years of building the wrong company. If those conversations make the opportunity stronger, you’ve found something worth pursuing.

Over time, the signal becomes difficult to ignore. Customers start returning without being asked. They introduce colleagues. They ask for features before you’ve built them. They become disappointed when the product isn’t available. At that point, the founder’s job changes. Stop debating. Build faster. Talk to more users. Hire. Focus relentlessly on the thing the market is already validating.

Sometimes the opposite happens. The excitement fades after the demo. Nobody follows up. Customers don’t come back. That’s valuable too. A weak signal isn’t failure; it’s information.

The founders who eventually build great companies aren’t the ones who were right from the beginning. They’re the ones who discover they’re wrong quickly enough to change direction.

Startups are often described as a race to build.

We think they’re a race to learn.

The founders who learn the fastest usually look, in hindsight, like they had the best ideas all along.

They rarely did.

They simply found the signal before everyone else.
<div class="subscription-widget-wrap-editor" Features you were certain customers wanted will turn out not to matter. You’ll discover problems you never anticipated and solutions you never imagined. Markets shift. Technology changes. Sometimes you’ll even realize you were solving the wrong problem.

This isn’t a sign that you’re failing.

It’s what building a company looks like.

The question isn’t whether your startup will change.

The question is whether you can change with it.

That’s why we care more about founders than ideas.

The founder is the only constant in a startup. Every pivot, every difficult decision, every lesson learned passes through the same person. If the founder keeps learning, the company has a chance to improve. If the founder stops learning, even the best idea eventually runs out of momentum.

When we meet founders, we’re not trying to predict whether today’s product will become a billion-dollar company. Nobody can do that. Instead, we’re trying to understand how you think. Can you change your mind when the evidence changes? Can you separate your identity from your first idea? Are you obsessed with solving the problem, or with proving yourself right?

Those questions matter because building a startup is mostly a process of discovering that your assumptions were wrong. Customers behave differently than you expected. Distribution is harder than building the product. Competitors appear from unexpected places. Every meaningful step forward comes from replacing an old belief with a better one. The founders who improve the fastest are usually the ones who learn the fastest.

Learning, however, eventually stops being enough.

Every founder hits a wall.

Growth stalls. Customers disappear. Fundraising takes longer than expected. Key hires don’t work out. You spend months working on something only to realize it doesn’t move the business forward. None of these experiences are unusual. In fact, they’re almost guaranteed.

This is where resilience matters.

Resilience isn’t refusing to acknowledge reality. It’s accepting reality quickly and deciding to keep going anyway. It means talking to one more customer after ten have rejected you. Shipping another version after the last one failed. Making another difficult decision when you’re already exhausted.

Most companies don’t fail because founders make one catastrophic mistake. They fail because the founder eventually stop trying.

That’s why resilience is the single most important quality we look for. Ideas improve. Products can be rebuilt. Markets evolve. But founders who continue learning through uncertainty almost always find a better path than the one they started on.

This belief shapes how we work with founders.

The hardest part of building a company isn’t coming up with new idea or making strategy. It’s making difficult decisions when there isn’t an obvious right answer.

Should you pivot?

Should you hire?

Should you raise now or wait?

Those decisions don’t happen on Demo Day. They happen on an ordinary Tuesday afternoon when the stakes feel very real.

That’s why we believe founders need more than advice. They need partners who understand the company well enough to think alongside them as it evolves.

That’s what Guido is built for. We work with a small number of founders every year because our goal isn’t to run a program. It’s to become an extension of the founding team - helping you think through product, customers, hiring, strategy, fundraising, and whatever challenge comes next. Because if the founder is the constant, that’s where the greatest leverage has always been

.

Thanks for reading Guido's Substack!
